As a manager in the organization that is being acquired, I would give some Price Waterhouse advice to help with the transitional period of the company by building a guiding team. I feel it's fundamental to creating a successful change in any organization. Furthermore, the cohesion of the employees will be more effective overall. During the last two months of the company prior to the change, I would create a team of creditable employees consisting of managers and workers. The goal of this change management team would be to convey a message that is clear to avoid any confusion among the ranks of the employees. Furthermore, the team would help answer questions and give advice for employee's; that will be leaving the company in the near future, as well as employees that might be changing positions, or employees that could be transferring to another division entirely. I feel by building a team to help manage the new changes the next three months following the acquisition will become a smother transition. During the next three months, I would have the team focus giving attention to the retained employees, by reassurance and guidance of the fact that letting go of the old company culture and thinking of the new culture and adapting to it should be done easily. This would ultimately give the employees more productive and efficient work in the future and long run, and will make the employees feel more comfortable about the transition.
William Bridges has good thoughts on change called the marathon effect which will give employees a better understanding of the transition. Trust and honesty goes along way when people are straight forward in the ending or letting go phase and ultimately will help transition people to the neutral phase more easily, and then eventually the new beginning. By implementing the change management team the people in the organization will have an easier time and better understanding of the next two months gearing up for ending phase of the company like layoffs, job changes, and promotions. Then after the acquisition the neutral phase will begin with the help from the change management team. This will occur by training people to adapt to new jobs, understanding the new culture and ways of conducting oneself now the company has changed. Since the company was experiencing a high rate of growth prior to the acquisition, the company as a whole may not statistically be experiencing a high growth rate like in that past when the company was a 200 person firm.
Elite Engineering has been unable to successfully implement change because they haven’t been able to get the employees to see the need for the change and to believe in the change. “It must be considered that there is nothing more difficult to carry out, nor more doubtful of success, nor more dangerous to handle, than to initiate a new order of things.” (Kotter & Schlesinger, 2008) Change is often met with resistance. When it comes down to it many people fear change. At Elite Engineering, the engineers were happy with the way things were being run. They enjoyed the billable work they were doing and did not want to take the time to collaborate with others, as it would take away time from their billable work. The engineers saw the billable work they were doing as a way to ensure they received their bonus at the end of the year. However, they were failing to see that the litigation business was going to begin to shrink and in order for them to remain competitive, changes needed to be made. Kotter and Schlesinger state that there are for common reasons that people resist change. The four reasons are the desire not to lose something of value, a misunderstanding of the change and its implications, a belief that the change does not make sense for the organization, and a low tolerance for change. (Kotter & Schlesinger, 2008) At Elite Engineering, I think upper management was unsuccessful at implementing change because the employees didn’t want to lose their bonuses (something of value to them), they misunderstood the change, and they didn’t feel that the change made sense for the organization.
Businesses have to examine every part of their environment to possibly predict future outcomes and problems that the business may incur over time. There are two different types of environments to be considered, external and internal. Each of these types has several sub categories to be considered. With a business like Play It Again Sports (PIAS), they have to examine the changing environment, general environment, specific environment, and also making sense of the changing environments. PIAS will also have to examine the internal environment which is the organizational cultures. The internal environments are not as extensive as the external environments.
Leading Change was named the top management book of the year by Management General. There are three major sections in this book. The first section is ¡§the change of problem and its solution¡¨ ; which discusses why firms fail. The second one is ¡§the eight-stage process¡¨ that deals with methods of performing changes. (7) Consolidating gains and producing more changes. (8) Anchoring new approaches in the culture.
In today’s ever changing world people must adapt to change. If an organization wants to be successful or remain successful they must embrace change. This book helps us identify why people succeed and or fail at large scale change. A lot of companies have a problem with integrating change, The Heart of Change, outlines ways a company can integrate change. The text book Ivanceich’s Organizational Behavior and Kotter and Cohen’s The Heart of Change outlines how change can be a good thing within an organization.
